Repair or Replace? A Straight Answer for Dallas Homeowners
The question every Dallas homeowner eventually faces, usually at the worst possible moment. Here is how the decision actually works, without the sales pressure.
Should I repair or replace my air conditioner?
Three things decide it: the system's age, the repair cost as a share of replacement, and the refrigerant. Under eight years, repair. Past fifteen with a major component failure, replace. Anything still running R-22 shifts toward replacement because the refrigerant is no longer produced.
There is no single number that answers this, and anyone who gives you one is selling something. What there is instead is a small set of variables that, taken together, make the answer fairly clear in most cases. Age, the cost of the specific repair in front of you relative to what a replacement would cost, and which refrigerant the system uses. Everything else is detail.
The complicating factor in North Texas is runtime. Our cooling season runs from roughly April into October, with long stretches above 100 degrees in the middle. A system here accumulates operating hours two to three times faster than the same equipment installed in a milder climate, which means the calendar age understates how worn it actually is. A twelve-year-old Dallas system has often done the work of a twenty-year-old system somewhere temperate. That is why the thresholds below sit earlier than the national rules of thumb you will find elsewhere.
The three variables, in order of weight
What actually decides it
- System age. Under eight years, almost any repair is worth doing — the rest of the system has real life left. Past fifteen, a major component failure rarely justifies the spend.
- Repair cost as a share of replacement. Not the absolute figure, the ratio. A repair that costs a small fraction of a new system is easy; one that approaches half of it deserves a hard look at what you are buying.
- Refrigerant type. This is the variable most homeowners do not know they have. An R-22 system facing a refrigerant leak is in a materially different position from an R-410A one.
- What failed. A capacitor or contactor is a wear item. A compressor or evaporator coil is a major component, and on an older system it is usually the point where replacement wins.
- How long you plan to stay. A replacement is a ten-to-fifteen-year decision. If you are moving in two years, that changes the arithmetic honestly.

Why R-22 changes the calculation so much
R-22 has not been produced or imported in the United States since 2020. Servicing an R-22 system remains legal, but only with reclaimed refrigerant recovered from decommissioned equipment — a finite supply, priced accordingly.
This matters because it converts a routine repair into a decision point. On an R-410A system, finding and sealing a small leak and recharging is ordinary work. On an R-22 system, the same job carries a refrigerant cost that is not proportionate to the rest of the repair, and it will carry it again the next time the system loses charge. There is also no drop-in substitute that works properly without changing components, so the retrofit path is rarely as simple as it sounds.
You can identify your refrigerant from the data plate on the outdoor unit. R-22 systems are generally pre-2010 installations. In established DFW neighborhoods — Garland and Mesquite especially — a meaningful share of systems still running are R-22. In Frisco and other newer suburbs it is rare.
What a replacement buys you that a repair does not
Efficiency is the obvious one, and in a six-month cooling season it compounds faster here than almost anywhere else. But the less obvious gains often matter more day to day: proper sizing, if the original system was oversized by a builder working from square footage; humidity control, which an oversized system never delivers because it short-cycles; and quieter operation, since equipment has improved considerably on that front.
The caveat worth stating plainly: a new system installed badly will underperform an old system installed well. Sizing should come from a Manual J load calculation rather than a rule of thumb, and existing ductwork should be assessed as part of the job rather than assumed adequate. Is there a rule about repair cost versus replacement cost?
Various rules of thumb circulate, usually multiplying the system's age by the repair cost and comparing against a threshold. They are a starting point rather than an answer, because they ignore refrigerant type and how hard the system has actually worked. In a climate with our runtime, age carries more weight than the simple formulas give it.
My AC is 12 years old and needs a compressor. What would you say?
That combination usually points toward replacement. A compressor is the single most expensive component, twelve years of North Texas runtime is a great deal of wear, and the money would be going into a system already well into the second half of its realistic life. We would still price both so the comparison is yours to make.
Can I just add refrigerant every year instead of fixing the leak?
It is possible but not advisable. Refrigerant is a sealed loop and is never consumed, so needing a top-up means there is a leak. Running a system persistently low stresses the compressor, and on R-22 the annual refrigerant cost adds up quickly. Finding and sealing the leak is the repair; topping up is deferring it.
Does a new system need new ductwork too?
Not always, but it should be assessed rather than assumed. Ducts that leak into a 140-degree attic, or that were undersized for the original equipment, will limit a new system just as they limited the old one. That assessment belongs in the installation quote, not as a surprise afterward.
